Material Expertise Means Knowing What Not to Make

I've spent the last six years reviewing material specifications for outdoor and performance products—roughly 200 unique reviews a year. In that time, I've learned a simple truth: the most professional thing a material supplier can say is 'this isn't our area.' It's not a sign of weakness. It's a quality statement.

At Gore, we make membranes and laminates. We don't make fleece, modal, or upholstery fabrics. And honestly, that's one of the reasons our partners trust us with the things we do make.

Specialization Is a Quality Feature

It took me a few years and a few hundred intake meetings to understand that a boundary isn't a limitation. It's a filter.

Take Gore-Tex running pants. We supply the membrane, not the entire garment. We don't knit the shell, cut the pattern, or sew the seams. But we do test our membrane dozens of ways—flexing, washing, cold flex, water entry pressure—and we publish the results so the garment maker can design around real numbers. Because we stay in that lane, we can check every batch against our own spec, not just 'industry tolerance.'

In Q1 2024, we rejected a membrane batch because one key spec came in about 12% below our internal standard. The vendor argued it was 'still within industry tolerance.' Maybe it was. But our partners rely on us for consistency, not for average performance. That level of rigor is hard to maintain if you're trying to be an expert in ten different materials at once.

A Boundary Prevents Bad Projects

The trigger moment for me came in 2023. A well-known furniture brand asked if we could develop a coastal blue upholstery fabric for a marine seating line. It was a serious project, with a serious budget. But making upholstery isn't what we do. We don't have the equipment, the data, or the experience to make a robust marine-grade upholstery textile. We declined and referred them to two specialty mills.

The follow-up call surprised me: they thanked us. They said we saved them six months of development time. That's when I started to see boundaries as a form of quality control.

'We don't do that. Here's who does.' That used to feel like a lost order. Now it feels like a risk review.

Partnerships Work When Each Expert Stays in Their Lane

Neither one of us is the full solution. The product works because each side respects the other's expertise. If Vans had asked us to design the whole shoe, we would have said no—and they wouldn't want us to say yes.

That's the model. We don't claim to know how to make a skate shoe, a womens fleece lined jacket, or a winter sleeping bag. We know the membrane that goes inside them.

The Right Expert for 'Is Modal Warm?'

One of the most common questions we hear from newer designers is is modal warm? The honest answer is: it depends—but modal isn't our material. Modal is a rayon-based fiber, and warmth is determined by weight, knit structure, and how it's layered. A quest for a womens fleece lined jacket is a completely different engineering problem; it's about trapped air and insulation, not a membrane.

When someone asks us about modal or fleece, we point them to fabric engineers who specialize in those materials. That doesn't mean we lose the project—it means we become a trusted routing point. And when a real membrane application comes along, they remember who actually understood the difference.

What About One-Stop Shops?

Some brands want a single supplier who can deliver everything: outer shell, insulation, lining, hardware, and maybe a matching coastal blue upholstery fabric for the interior. I get the appeal. It's convenient. But from a compliance standpoint, 'we do everything' is a red flag.

FTC advertising guidelines require that claims be truthful and substantiated. At Gore, we follow that as a quality standard, not a legal minimum. If a material says 'waterproof' or 'breathable,' it needs test data behind it. The FTC Green Guides make a similar point about terms like 'recyclable': you can't just intend a claim, you have to prove access. Substantiation is hard enough for a specialist. For a supplier that spreads itself across a dozen categories, it's nearly impossible to have deep evidence for all of them.

Quality issues also become harder to untangle in a one-stop shop. If the jacket leaks, is it the membrane, the shell, the seams, or the design? In our model, the responsibility is clear: we stand behind the membrane. The garment maker stands behind their construction. That clarity is worth a lot when a problem surfaces.

Rejecting the Request Is Protecting the Brand

I still make mistakes. In my first year, I tried to be helpful by giving an opinion on every material question—including fleece weights and modal knits—even when I didn't have the data. That cost me credibility with a designer who needed a straight answer. It took a few more years to understand that 'I don't know' is a complete sentence, especially when followed by 'but here's who does.'

My experience is based on reviewing materials for outdoor and performance brands. If you're designing a decorative home textile, your criteria are completely different. That's exactly the point: expertise has context. We know our context.

So in 2025, 'are we the right expert for this?' is the first question in every project intake. If the answer isn't obvious, we say no. We lose a few opportunities, and we gain a lot of trust. Knowing what not to make is quality control. Done.
