In November 2023, our VP of Product asked me to answer a question that would quietly consume six months of my procurement calendar: "Should we license GORE-TEX, or do we build our own waterproof membrane the way Patagonia built H2No?"
It sounded like a straightforward cost question. It wasn't.
I'm the procurement manager at a 120-person outdoor apparel brand in Portland. I've managed roughly $1.8 million in annual materials spend since 2019, and I have a bias: I trust TCO (total cost of ownership) calculations over anything else. That bias got tested hard on this project.
The Two Paths: What We Were Actually Comparing
When people search "h2no vs gore tex," they usually think it's a simple product comparison. And it is, on the surface: GORE-TEX is a licensed membrane technology from W.L. Gore & Associates, available to any brand willing to meet their construction standards. H2No is Patagonia's in-house waterproof/breathable technology—you can't license it, but you can study what it does and try to build something similar.
As a brand, we had two options:
- License GORE-TEX for our new rain shell line.
- Develop our own breathable waterproof membrane, following the H2No playbook.
On paper, the numbers seemed clear. Our Q1 2024 supplier quote for a 3-layer GORE-TEX construction was $10.25 per linear yard. Our R&D team estimated we could produce our own membrane for $6.80 per yard, including polymer costs, film casting, and lamination. That $3.45 per yard gap on a 25,000-unit run would amount to roughly $27,500 in material savings.
But here's something vendors won't tell you: the membrane itself is maybe 30% of the real cost story. The other 70% lives in prototyping, quality control, construction standards, and warranty claims. What most people don't realize is that GORE-TEX's licensing fee isn't just for the film—it buys you access to Gore's technical team, their seam-sealing specifications, and a brand name that carries warranty meaning with consumers.
Building Our Own "H2No": 47 Prototypes and Counting
We spent 12 weeks trying to develop our own membrane. Some of that work was genuinely exciting. We tested three polymer formulations, played with film thickness, and thought we'd cracked it when our hydrostatic head readings hit 28 meters.
Then we skipped the accelerated weathering test because we were rushing to meet our April design review deadline. I knew we should have run it, but I thought, "what are the odds?" Well, the odds caught up with us. By May, we had 47 prototype samples—maybe 43, I'd have to check the lab log—that failed after 20 wash cycles. The membrane delaminated from the face fabric. Water ingress was visible in the test chamber.
Each failed prototype run cost us about $400 in materials plus roughly $1,200 in lab technician time. That's around $46,000, give or take a few thousand, spent on "budget" development that was quickly becoming not-budget. And the durability problem remained unsolved. The GORE-TEX samples we tested under identical lab conditions lost less than 10% of their initial hydrostatic head after 40 wash cycles. Put another way, our best in-house prototype after 12 weeks was about a third as durable.
Patagonia publishes H2No's specifications on their official site (patagonia.com), and what we observed from off-the-shelf H2No product testing lined up with those claims. They'd spent years perfecting that technology. We couldn't replicate it in 12 weeks.
The Salomon X Ultra 360 GORE-TEX Benchmark
While our rain shell development was stumbling, our footwear team was evaluating the Salomon X Ultra 360 GORE-TEX trail boot as a reference for a future boot project. Cost-wise, it was a helpful data point.
The X Ultra 360 GORE-TEX retails at a clear premium over non-GORE-TEX Salomon trail boots—roughly $30-40 more depending on the season (based on retail price checks, January 2025; verify current pricing). Salomon positions that premium deliberately. And boots are the harshest environment for any membrane: constant flexing, abrasion, and moisture. When we deconstructed a pair after 200 miles of field testing, the membrane was intact.
What impressed me more was the response when our team emailed Gore's technical support about the boot's cuff construction. We got a substantive reply in 24 hours, including seam spec guidance that applied to our jacket design as well. That level of support has real value, even though it doesn't show up on a price list.
Pro Tuff: When You Don't Need a Membrane At All
Midway through the rain shell project, our operations director asked me to look at Pro Tuff outdoor fabric for a warehouse workwear trial. Pro Tuff is a rugged nylon with a DWR finish (durable water repellent) rather than a full waterproof membrane. At $4.20 per linear yard (Q1 2024 quote), it was a fraction of our GORE-TEX cost.
We made 200 aprons and 50 pants for our warehouse team. Results: completely fine for indoor and light outdoor use. The DWR finish handled light precipitation, and the 600-denier construction outlasted our expectations.
The lesson was simple: not every garment needs a breathable waterproof membrane. Pro Tuff was the right call for that use case, and it saved us roughly $2.50 per unit versus using a premium waterproof fabric. Knowing when NOT to use GORE-TEX is a cost-saving skill that never appears on a P&L report.
The Interlock vs Jersey Digression (It Wasn't Really a Digression)
In Q2 2024, our CEO asked me to source fabric for an employee holiday gift: viscose pajama sets. Women's viscose pajama sets, specifically, 500 units from a local seam shop. The fabric choice came down to interlock vs jersey.
Interlock: $3.85 per yard. Heavier hand feel, edges don't curl, seams lie flat. Jersey: $2.40 per yard. Lighter, stretchier, easier to sew—but edges curl badly during cutting.
I almost went with jersey—saving $1.45 per yard on a 1,000-yard order is $1,450, and it felt like free money. But our shop manager pointed out that edge curling would add roughly 15 minutes of sewing time per garment. At our labor rate of $18 per hour, that's $4.50 per garment. The "cheap" fabric would have cost us $3.05 more per finished piece.
We ordered interlock. The pajamas came in on time and under budget, and the mistake I almost made became a case study I now use for every new vendor evaluation.
The Decision and the Honest Math
In June 2024, we made the call: GORE-TEX for our primary rain shell line. No proprietary membrane. Here's the honest math:
- GORE-TEX 3-layer construction: $10.25 per yard
- Our own H2No-style membrane: $6.80 per yard, plus $46,000 in prototype costs
- Projected warranty replacement rate (self-developed): 4.2%
- Projected warranty replacement rate (GORE-TEX): 1.1%
At $180 retail, each warranty replacement costs roughly $47 in shipping, parts, and labor. The difference between those rates means about $2,180 in avoided costs per 1,000 jackets sold. And that doesn't even count the brand damage of a first-season jacket failing in the field.
The numbers said go with GORE-TEX after full TCO analysis, and my gut had agreed from the beginning. What I hadn't expected was how much resistance I'd get internally to the word "premium." We almost made the decision based on the $3.45 gap alone. If I remember correctly, there was even a spreadsheet in our shared drive that conveniently left out the prototype costs.
GORE-TEX cost us more upfront. It would have been easy to look at that gap and pick the "cheap" option, especially with H2No making in-house technology look achievable. It wasn't achievable for us in the time we had.
When Should You Consider a Different Path?
I want to be direct about this: GORE-TEX wasn't the right choice because it's "the best." It was the right choice for our specific constraints—mid-size brand, tight timeline, no textile R&D infrastructure, and a product line that needed to perform from day one.
If your situation is different, the calculus changes:
- You're a large brand with an established textile R&D team and a multi-year runway (like Patagonia had with H2No). Building your own membrane could pay off.
- Your jacket is designed for light, 3-season use, not extended rain exposure. A budget membrane or DWR-treated fabric should serve your customers fine.
- Your brand story is built on proprietary in-house technology. Licensing GORE-TEX might dilute that narrative.
But if you're a mid-size brand bringing rain shells to market without a technical textile division, the license fee is worth it. That's what the data said after six months of testing. It's also what my gut said—and for once, they agreed.
